DeepSeek, a relatively unknown startup, achieved what tech giants thought impossible. Their most advanced reasoning model, built for just $5 million—less than what big tech spends on office furniture—outperforms the industry giants in many public benchmarks. This breakthrough challenged the long-held resource-centric dogma that seduced the AI industry with an asymptotic promise: the belief that progress is guaranteed with, and impossible without, exponentially increasing resources.

DeepSeek's success doesn't just disrupt the AI landscape. It foreshadows similar upheavals in other resource-centric tech sectors, particularly autonomous vehicles. As the $100 billion autonomous driving industry faces its own moment of truth, DeepSeek's triumph suggests we're on the cusp of a paradigm shift that could rewrite the rules of the game overnight.

The Trap of Resource-Centric Dogma

In the AI landscape, this asymptotic promise is based on an over-generalization of the Scaling Law -- an empirical observation in Large Language Models (LLM) that predicts that performance improves logarithmically with compute and data. What unfolds is a predictable march toward diminishing returns, masked by the comfortable illusion that everyone's steady yet marginal progress somehow validates the path.

The success of DeepSeek is a contrarian wake-up call to the resource-centric dogma. Their innovations showcase a different kind of ambition, stemming from the theme of cost reduction. These optimizations are filled with ruthless pragmatism and the bold pursuit of efficiency. Most tellingly, they treat the Scaling Law not as an oracle to be worshipped, but as just another engineering constraint to be overcome. I call this new paradigm "scrappiness-centric dogma".

To other LLM companies locked in a knife fight over computing resources, DeepSeek brought a bazooka to the field: an LLM system delivering superior performance at a fraction of the development and operating costs.

The Multi Billion Question: Autonomous Driving's Resource Trap

The level 4 autonomous driving industry has fallen into a similar resource-centric trap. Companies pursue two equally seductive asymptotic promises: accumulating endless test miles to capture all corner cases and building massive GPU clusters to train end-to-end AI models to handle all corner cases.

For investors, identifying these strategic contrarians early could mean catching the next industry-reshaping wave before it crests—as we've just seen with DeepSeek's impact on NVIDIA's market value.

One crucial distinction makes autonomous driving different: it's what game theorists call a finite game. Unlike the LLM race, which is an infinite game towards Artificial Super Intelligence (ASI), autonomous driving has a clear finish line: creating a safe, efficient driver. The first finisher is the winner, and takes most, if not all, of the prize.

This creates a stark risk dynamic for investors. The billions poured into massive fleets and GPU farms are increasingly vulnerable to obsolescence from innovation. In a finite game, resource-centric developments need to keep winning, scrappiness-centric innovation only needs to win once.

The question for investors isn't just whether to bet on today's consensus, the resource-centric leaders in autonomous driving, but whether these companies can pivot from their asymptotic promise before a scrappiness-centric innovator renders their approach obsolete.

For autonomous driving companies, this is a moment of reckoning—continue chasing the asymptotic promise of exponential investment, or dare to embrace scrappiness-centric innovation. The billions already invested in resource-centric approaches aren't a reason to continue—they're a measure of what's at stake in this finite game.

The autonomous driving industry is about to learn an expensive lesson: sometimes the biggest risk isn't betting against the consensus, it’s betting with it.
